Running Effective Meetings

February 16, 2026·4 min read

Meetings are expensive—six developers in an hour is six hours of engineering time. Default to async: documentation, written decisions, recorded videos. Only meet for discussions that need back-and-forth.

Structure: agenda in advance, time box, clear owner and output. End with action items: who does what by when. No owner, no output—no meeting needed.

Alternatives: written updates (Slack, Notion), decision docs (proposal → comment → decision → archive), Loom videos for asynchronous updates.
